Johnny Franchise: The Franchise Expert

The One Structure Most Franchisors Either Ignore or Get Wrong

About the Author
John W. Francis (“Johnny Franchise®”) is a franchise strategist and advisor with more than three decades of hands-on experience as a franchisee, franchisor, operator, and board member. He works with franchise CEOs and leadership teams on franchise strategy, operational consistency, and long-term multi-unit growth through Next Level Franchise.

If you've been in franchising long enough, you've probably sat in a Franchise Advisory Council meeting that felt like a hostage negotiation. Franchisees with grievances. Franchisors on defense. A lot of words were exchanged, and very little progress was made.

Or the opposite: a FAC so carefully managed, so diplomatically handled, that it produces nothing — a rubber stamp dressed up as collaboration.

Neither works. And most franchisors know it.

"The Franchise Advisory Council is either your most underutilized strategic asset, or it's actively making things worse. There's very little in between."

That's why on April 30th, I'm joining Keith Gerson of The Franchise Consortium for a live webinar: The FAC Blueprint: Transforming Friction into a Competitive Advantage.

Noon CT / 1 PM ET. Free to attend.

Why this matters

I've been inside franchise systems my entire career — as a franchisor, as a franchisee, as an area developer, and as an advisor. I've sat on both sides of the table in FAC meetings. Here's what I've learned:

A FAC done right creates alignment. It channels the voice of your best operators into decisions that actually improve the system. It keeps you from building an independent franchisee association out of sheer frustration. It makes your brand harder to compete with.

A FAC done wrong creates noise. It amplifies the loudest voices, not the most successful ones. It turns into a complaint department. It puts the franchisor on defense at exactly the moment when clear leadership is needed most.

What we'll cover on April 30th

Keith is a sharp interviewer, and he's not going to let me off easy. Expect real talk on:

What separates a high-functioning FAC from one that's theater

The three red flags that tell you your council is headed for trouble

What to do when the dynamic has already turned adversarial

How to structure the FAC so it represents your quiet high-performers — not just the loudest voices in the room

Whether a broken FAC can ever be fixed, or when it's time to dissolve and rebuild

What a FAC agenda actually looks like when it drives alignment instead of grievances

We'll also do live polling so you can see in real time how other franchise leaders are running their councils. That's always revealing.

There's also a free resource

Everyone who registers will receive a copy of my FAC Quick-Start Blueprint — the practical framework I've used with brands across 30 years of franchise work. It's not a theory document. It's a working tool you can put into action immediately.

Who this is for

If you're running a founder-led franchise system — anywhere from 30 to 200 units — and you have a FAC that isn't doing what you hoped, or you've been putting off building one because you're not sure how to do it right, this hour is worth your time.

I'll also be sharing details about a June program I'm launching specifically for franchisors who want hands-on help building or restructuring their FAC.
